Where your operation actually stands

Business Consulting that starts with the truth about your operations

Most consultancies open with a pitch deck. We open with a diagnostic. Before we suggest anything, we map your revenue flow, your team structure, your decision bottlenecks, and the gap between what your leadership reports and what your data shows. That map becomes the single source of truth for every recommendation we make.

Request a diagnostic Typical turnaround: 10 working days

Diagnostic scope

Revenue pipeline, cost structure, team utilisation, decision latency, customer retention mechanics. We pull data from your existing tools rather than asking you to fill spreadsheets.

We have completed operational diagnostics for 29 UK firms since 2021. Average engagement length: 14 weeks. Repeat engagement rate sits at 72%, which tells us more than any testimonial.

What we actually do

Not a menu. A capability map arranged by the sequence most engagements follow.

Operational mapping

We build a visual model of how work moves through your organisation. Every handoff, approval gate, and information silo gets documented. The output is a living diagram your team can update after we leave.

Typical duration: 2–3 weeks. Deliverable: annotated process map in Miro or Lucidchart, plus a written brief.

Cost and margin analysis

Line-by-line review of where money goes and what it produces. We compare your cost ratios against sector benchmarks we maintain internally, not published averages that lag by two years.

Requires read access to your accounting platform. We sign an NDA before any data transfer.

Growth architecture

Once we know where the friction is, we design a growth plan that respects your cash position and team capacity. Some firms need a new sales channel. Others need to fix fulfilment before they add volume. We tell you which one applies.

Leadership alignment sessions

Strategy fails when the leadership team disagrees on priorities but never says so. We facilitate structured sessions where disagreements surface early and get resolved with data, not seniority.

Implementation support

We stay for the hard part. Weekly check-ins, blocker removal, and honest progress tracking until the changes stick. Our involvement tapers as your internal capability builds.

Evidence from recent engagements

Manufacturing — West Midlands

Reducing order-to-ship from 11 days to 6

A 90-person manufacturer was losing repeat orders because competitors shipped faster. Our mapping revealed that three approval steps existed for historical reasons nobody remembered. Removing two of them and restructuring the warehouse pick sequence cut the cycle nearly in half. Revenue from returning customers rose 18% in the following quarter.

Professional services — London

Margin recovery after a bad acquisition

A 40-person consultancy acquired a smaller rival and saw margins drop from 22% to 9% within six months. We identified duplicate software licences, overlapping client accounts being serviced by both teams, and a billing structure that undercharged the acquired firm's clients. Consolidated billing alone recovered £68k annually.

Retail — North East

Inventory model redesign

A regional retailer carried £1.2m in stock but regularly ran out of its top 15 sellers. We rebuilt the reorder model around actual sell-through velocity instead of supplier minimum-order quantities. Stock value dropped to £870k while availability of top sellers hit 97%.

How we think about consulting

We do not sell frameworks as products. A framework is a lens, not a solution. The solution is always specific to your numbers, your people, and your market position. When someone hands you a generic playbook, they are saving themselves time at your expense.

Our reports are short. Rarely more than 15 pages. Long reports get filed and forgotten. Short reports with clear next steps get acted on.

Fit check: is this engagement right for you?

Good fit signals

  • Your revenue is between £2m and £30m and you have hit a growth ceiling you cannot explain.
  • You have data in accounting, CRM, or project tools but nobody synthesises it into decisions.
  • Your leadership team agrees something needs to change but disagrees on what.
  • You tried hiring a senior operations person internally and it did not move the needle.

Probably not the right time

  • You need a one-off slide deck for investors. We do not produce pitch decks.
  • Your business is pre-revenue and looking for product-market fit advice. We work with operating businesses.
  • You want someone to confirm a decision already made. We give honest assessments, which sometimes means disagreeing.
"They told us our expansion plan was premature and showed us why. Frustrating at the time, but it saved us from a bad lease commitment."

The team behind the work

We are a small firm by design. Four senior consultants, each with at least 12 years of operating experience inside businesses before moving to advisory. No juniors running your engagement while a partner shows up for the kick-off and the final presentation.

Our backgrounds span manufacturing operations, financial services compliance, SaaS scaling, and retail supply chain. That mix means most mid-market problems fall within someone's direct experience.

Diagnostics are fixed-fee: £4,800 for firms under £5m revenue, £7,200 for firms above. Implementation support is billed monthly at an agreed rate with a 30-day exit clause on either side.

Based in England. On-site work across the UK. Remote diagnostic sessions available for firms outside reasonable travel distance.

Questions we hear often

How long does a typical engagement last?
The diagnostic phase runs two to three weeks. If we move into implementation support, that usually lasts between eight and sixteen weeks depending on the scope of changes. We agree milestones upfront so neither side is locked in without clear progress.
Do you work with startups?
Rarely. Our methods assume you have at least 18 months of operating data and an established team. Pre-revenue companies benefit more from accelerator programmes or specialist startup advisors.
What data access do you need?
Read-only access to your accounting platform, CRM, and any project management tools. We sign a mutual NDA before any data is shared. We never export customer personal data; our analysis works on aggregated figures.
Can the diagnostic be done remotely?
Yes, though we prefer at least one on-site day. Seeing how a team works in person reveals things that video calls miss: informal communication patterns, physical workflow constraints, workspace layout issues.

A note on confidentiality

Every engagement is covered by a mutual non-disclosure agreement. The case narratives on this site are published with client permission and deliberately omit identifying details. We will never name your company or share your data without written consent.
